The fundamentals an AEO studio is supposed to demonstrate are present and verifiable: all 388 sitemap URLs return 200, self-canonical and server-rendered; structured data is broad (74/100); the site ships llms.txt, an AI-bot allowlist, FAQ/HowTo/Person schema, and a build-time markdown version of every page. Most importantly, the AEO thesis is empirically proven on our own domain: the structured-data guide is treated as a core source by AI engines, earning 1,052 citation sessions against about 16 from Google, and AI engines account for roughly a third of total traffic. We dogfood, and the dogfood works.
The gap is between attention and revenue, and it has three faces. First, the funnel leaks at the seam: the content that earns citations sits orphaned from the content that closes deals (the top cited posts carry about one internal link each and almost none toward money pages; /solutions links zero of its 30 children; 23 /for spokes are orphans). Traffic arrives and dead-ends. Second, the proof layer contradicts itself: the flagship 32% AI-traffic stat ships as a 7-day total on the homepage and a 90-day total in llms.txt, there is no real /about page (it redirects to /), and the author byline never renders despite the JSON-LD claiming an author on all 57 posts. Third, and most embarrassing: Cloudflare is currently serving a managed robots.txt that 403s the exact AI crawlers the studio is named after (GPTBot, ClaudeBot, PerplexityBot, OAI-SearchBot). The on-site AEO layer is excellent; a hosting default is quietly throttling it.
Underneath the tactical gaps sits one strategic mismatch the CMO audit named as the binding constraint: the content is pointed at the wrong reader, and produced by one person. The proven citation cluster (schema, agentic patterns, AI crawlers) speaks to developers, not to the custom-home-builder and luxury-AV buyers who are the studio's real, proof-backed ICP. There is no BoFu content the actual ICP searches, and the demand engine, though it fires, is single-threaded, with all production running through the founder.
